AI Diagnostics vs. Consulting — What's the Difference

By Stephen Perkins, Founder, 4WRD Labs AI

I've spent years doing GTM advisory work with B2B SaaS companies. The engagement usually goes the same way: a founder or CRO calls because something feels off. Pipeline is inconsistent, a key hire isn't working out, the board is asking questions they can't answer cleanly. We spend the first few weeks figuring out what's actually broken. Then we fix it.

That diagnostic phase, the part where you figure out what's actually wrong, is where most of the value lives. And it's also the part that takes the longest, costs the most, and depends heavily on who's asking the questions.

That's what I built 4WRD Labs to solve.

The problem with traditional consulting at the early stage

Most B2B SaaS companies between Seed and Series B can't afford a proper advisory engagement. A good fractional CRO or GTM consultant runs $10,000 to $25,000 a month. A strategy engagement from a decent firm starts at $50,000. For a company with 18 months of runway and a GTM problem, that math doesn't work.

So founders either guess, or they hire someone full-time before they've diagnosed the problem. That's how you end up with a VP of Sales who's a great executor but wrong for the stage.

What AI diagnostics actually do

A diagnostic tool doesn't replace a consultant. That's not the point. What it does is compress the discovery phase, the part where you figure out what's broken, from weeks to minutes.

4WRD runs you through a structured set of questions across GTM, marketing, culture, and comp plans. It scores each section against benchmarks from KeyBanc, OpenView, and Benchmarkit. It identifies where you're in the bottom tercile for your exact stage and motion. And it tells you what to fix first, not as a category, but as a named action.

The output looks like what you'd get from a good consultant at the end of week two. Not week eight.

What it doesn't do

It doesn't sit in your revenue meetings. It doesn't pressure-test your VP of Sales hire. It doesn't negotiate with your board on your behalf. It doesn't know that your largest customer is about to churn because of a relationship issue your CRM will never capture.

Human judgment, relationships, and organizational navigation, that's where consultants earn their fee. The diagnostic is the foundation, not the replacement.

How I actually use it

When I start a new engagement now, I have the founder run the diagnostic before our first call. It gives me a structured baseline. I know which sections are constrained, where the scores diverge from what they told me on the phone, and where the operating tensions are. We spend less time on discovery and more time on the work that actually moves the needle.

For companies that can't afford an advisory engagement, the diagnostic gives them something they didn't have before: a clear picture of where execution is breaking, in language they can bring to their team or their board.

The honest answer

If you have a specific, high-stakes GTM problem and the budget to get real help, hire a good advisor. The ROI on the right engagement at the right stage is significant.

If you need to know what's broken before you can make that call, or if you need to move faster than a consulting engagement allows, run the diagnostic first.

The diagnostic isn't the replacement for consulting. It's the starting point for better decisions.
